A founder we work with sent me a screenshot last week. He'd typed "best performance marketing agency for D2C in India" into ChatGPT. Three competitors were named in the answer. He wasn't.
His agency has been around for nine years. He has a clean website, decent backlinks, and a respectable Google ranking for that query. None of it mattered. The user got the answer, made a shortlist, and moved on without ever opening a search results page.
This is the problem Generative Engine Optimization (GEO) was built to solve. And in May 2026, it has stopped being optional.
What GEO actually is
Generative Engine Optimization is the practice of structuring content, structured data, and entity signals so that generative AI engines — ChatGPT, Perplexity, Google AI Overviews, Gemini, and Claude — cite your brand inside the answers they produce.
The target is no longer a ranking position. The target is inclusion in the citation list, ideally at the top of it, for the queries your buyers actually ask.
GEO is sometimes used interchangeably with AEO — Answer Engine Optimization — and the distinction is mostly pedantic. AEO is the broader umbrella covering all answer surfaces (voice, featured snippets, generative). GEO is specifically the generative-AI subset. If you've been treating AI search as a future concern, the data has moved past you.
ChatGPT crossed 900 million weekly active users in early 2026, more than doubling from 400 million in February 2025. It now processes over 2 billion daily queries. Google AI Overviews appear on 15 to 60 percent of searches depending on query type, with Gartner projecting traditional search volume will decline 25 percent by the end of 2026.
The conversion economics have moved too. ChatGPT-referred traffic to US retail sites converted at 11.4 percent compared to 5.3 percent for organic search — more than double. Harvard Business Review research found AI referral traffic sits between social and paid search in revenue per session, which makes it valuable mid-funnel traffic for any business with a longer sales cycle.
The behavioural shift is the part most marketing leaders underestimate. According to McKinsey, 44 percent of AI search users now prefer AI search as their primary information source, and SimilarWeb found 35 percent of US consumers now use AI at the product discovery stage compared to 13.6 percent who use traditional search for the same purpose. Read that again. The shortlist is being formed before a buyer ever opens a search bar. Being cited in the answer is the new conversion event.
How AI engines actually decide what to cite
The mistake most teams make is treating GEO like SEO with extra keyword stuffing. It isn't. The mechanics are different in three important ways.
First, retrieval is decomposed. When a user submits a query to ChatGPT or Perplexity, the engine doesn't search for the literal phrase. It breaks the query into multiple parallel sub-queries — "best agency for D2C" might become five separate retrievals about agency types, D2C specifics, recent rankings, performance benchmarks, and case studies — and pulls sources for each independently. Your page has to win individual sub-queries, not the whole prompt.
Second, the citation decision is about quotability, not authority alone. The engine assembles a coherent answer from sources it can extract clean, factually dense statements from. A page with one excellent, self-contained paragraph stating something useful will outperform a 4,000-word article that buries its claims in narrative. This is the single biggest content-strategy shift.
Third, each engine weights signals differently. ChatGPT leans heavily on Bing's index, so Bing SEO matters more than most teams realize. Perplexity is the most citation-hungry — it typically cites 8 to 12 sources per answer and demotes stale content aggressively. Google AI Overviews favour pages that already rank in the top 10 organic. Gemini pulls from Google's ecosystem signals (Knowledge Graph, Google Business Profile, YouTube). Claude tends to weight evidence quality and first-hand expertise. Optimizing for one is not the same as optimizing for all five.
The 12-Move GEO Playbook
This is the framework we apply to client sites. It's sequenced — earlier moves create the foundation later moves depend on. Skipping the foundation is why most "GEO programs" fail.
1. Lead with the answer, not the build-up. Every commercial page and every section header should answer the implied question in the first sentence. AI extractors skim for the fastest accurate response and lift it. Bury the answer in paragraph three and you lose the citation. Backlinko's research found pages with explicit answer capsules earn roughly 40 percent higher citation rates.
2. Define your terms in the opening paragraph. When your page is about "X," state what X is in plain language within the first 100 words. LLMs are trained to extract definitional sentences and they cite the source they pulled the definition from. The definition you write is the definition the engine quotes.
3. Deploy schema markup aggressively. FAQPage, HowTo, Organization, Product, AggregateRating, Review, ItemList, and Article schemas materially improve extraction. Microsoft's January 2026 AEO guide explicitly recommends this set. FAQPage schema in particular is high-leverage because LLMs treat the question/answer pairs as pre-formatted citation candidates.
4. Build out your entity footprint. Your brand needs to exist as a recognized entity, with consistent attributes, across the open web. That means cleaning up Wikidata, Crunchbase, LinkedIn, your Google Business Profile, and any industry directories until the same facts about your company appear everywhere a model might look. Inconsistent entity signals create uncertainty, and uncertainty gets you skipped.
5. Earn diverse, retrieval-grade mentions. AI engines pull from a wider pool than Google's authority graph. Reddit threads, niche industry newsletters, podcast transcripts, YouTube descriptions, comparison articles on tier-3 publications — these are now valuable, even when classical SEO would dismiss them as low-DR. The principle: be mentioned, contextualized, and named in places real users discuss your category.
6. Publish original data, surveys, and proprietary research. Content with original statistics or first-hand data shows roughly 30-40 percent higher citation rates in studies. Aggregating other people's stats is fine for traffic. Publishing your own data is what makes you the source other pages cite, which compounds.
7. Open the door to AI crawlers — deliberately. Configure robots.txt for GPTBot (OpenAI), PerplexityBot, ClaudeBot (Anthropic), Google-Extended, and BingBot. Most companies have never thought about this. Blocking them all is a defensible privacy posture and a quiet way to disappear from generative search. Add an llms.txt file at root with your most citation-worthy URLs and key facts.
8. Establish a content refresh cadence. Perplexity demotes stale content harder than any other engine. Google AI Overviews favours pages updated within the last 12 months. Date your claims, source them, and update visibly. A monthly refresh sweep across your top 20 commercial pages is one of the highest-leverage GEO activities you can institutionalize.
9. Build comparative and list-format content. Listicle and comparative formats account for 25.37 percent of all AI citations across recent large-scale studies. "X vs Y," "Top N for [use case]," "Alternatives to Z" — these formats are favoured because they're easy for engines to parse and serve back. Most categories have unfilled comparison queries with high commercial intent and almost no competition.
10. Optimize for Bing — seriously. ChatGPT's web search uses Bing as its primary index. Bing Webmaster Tools is free, takes 30 minutes to set up, and most of your competitors haven't bothered. The same is true for IndexNow submission. Outranking on Bing is materially easier than on Google in 2026 and the carryover into ChatGPT visibility is direct.
11. Add genuine first-hand expertise signals. Author bylines with credentials. "We tested X across 47 campaigns" instead of "studies show." Case studies with real numbers. Claude in particular weights evidence quality heavily, and Google's E-E-A-T framework now feeds AI Overviews directly. AI engines are trained to identify and reward content that reads like it was written by someone who's actually done the thing.
12. Track citations manually — there's no Search Console for ChatGPT yet. Run your top 20 target prompts weekly across ChatGPT, Perplexity, Gemini, and Google AI Mode. Log who gets cited. Filter GA4 referral traffic for the AI user-agents. Watch your direct brand search volume — when LLMs start recognizing your brand as an entity, branded search volume rises before referral traffic does. Tools like Profound, Superlines, and Ahrefs are rolling out AI visibility tracking through 2026, but manual tracking gets you 80 percent of the insight today.
The 90-day rollout A program that tries to do all twelve moves at once will collapse. The sequence we use with clients:
Days 1–30: Foundation. Crawler access (robots.txt, llms.txt). Schema deployment across the top 20 pages. Entity hygiene — Wikidata, Crunchbase, LinkedIn, GBP, industry directories all reconciled. Bing Webmaster Tools setup. Page speed and Core Web Vitals on commercial pages. This phase is unglamorous and produces no visible citation lift on its own. It's the table stakes.
Days 31–60: Content rewrites. Top 10 commercial pages get rewritten with answer capsules in the first paragraph, defined terms, FAQ sections matching real query patterns, and original data wherever you can produce it. This is where you start to see citation appearances.
Days 61–90: Earn diverse mentions and instrument tracking. Targeted Reddit participation, podcast appearances, comparison-article placements, niche newsletter features. Manual citation tracking against your prompt list gets formalized into a weekly cadence. By day 90, you should have a clear picture of which pages are earning citations on which engines, and which gaps to close next quarter.
The compounding effect is real. Brands that started this work in 2025 are already the default answer in their categories. The brands starting in 2026 still have a 12-to-18-month window before competitive saturation closes the easy wins.
What not to do A few common failure modes worth naming.
Treating GEO as SEO with new keywords. The keyword era is closing — what matters is the structure of your claims, the cleanliness of your entities, and the diversity of your mentions. Stuffing "ChatGPT" into your H1 will not get you cited by ChatGPT.
Skipping the SEO foundation. GEO sits on top of classical SEO. A site that Google can't crawl, or a domain with no authority, won't get cited regardless of how cleanly your answer capsules are written. If you're not in the top 20 organic for a query, you're rarely in the AI answer for it either.
Treating it as a project. GEO is a discipline, not a sprint. The platforms change retrieval behaviour quietly — somewhere between 40 and 60 percent of citations shift month-over-month. A program that ships once and stops is a program that goes invisible by quarter three.
Optimizing for one engine and assuming carryover. ChatGPT, Perplexity, Gemini, and AI Overviews share fundamentals but cite differently enough that engine-specific tweaks compound. Most of the lift comes from cross-engine fundamentals — the engine-specific moves are gains on top of that.
What this means for your next quarter
The honest framing: in May 2026, AI search is no longer the future. It's a meaningful, measurable, and converting traffic source for any brand that has set up to receive it. The brands that are visible inside ChatGPT, Perplexity, and Google AI Overviews right now are not winning because they cracked some hidden algorithm. They're winning because they did the unglamorous foundational work — schema, entities, answer capsules, diverse mentions, refresh cadence — twelve to eighteen months before everyone else starts.
The window is open. It will not stay open. Categories that are uncontested today will be saturated by mid-2027. The cost of starting now is real but bounded. The cost of starting in 2027 will be defending against incumbents who already own the citations.
